Map my week

This is a sample. Alex and his shop are fictional, but based on real numbers: every tool, price and fee here was checked in October 2026. Your plan is built from your own week.

Time-Back Plan · Sample

Alex’s week, mapped.

Alex runs an online homeware shop: about £600k a year, a part-time packer and a freelance designer. Logged: one normal week in October.

11 of your 52 hours happened away from your computer: team WhatsApps, supplier calls and checking your phone at night. A desktop time tracker would have missed them.

How this week was captured · under 2 hours of your time

  1. A 30-minute callHow you like to work, what’s on your mind, and what would break if you took two weeks off.
  2. Three voice notes a dayLate morning, after lunch and end of day: what took the time, and who interrupted.
  3. Sunday screenshotsYour phone’s Screen Time, call log and calendar, with names cropped out.
52hours a week now, including evenings and weekends
30hours a week: the target you chose. That means 22 hours off your plate. The plan finds 25.5, so there’s room if some jobs give back less than planned.

Three quick wins for this week

You can do all three yourself, for free, in about an hour. Together they give you about 4 hours a week back before anything else starts.

Saved replies for your 5 most common emails

“Where’s my order?”, returns, sizing, delivery times and discount codes made up about 60% of your emails in the log. Write one good reply to each and save it as a Gmail template.

Flow is free on your Shopify plan. It emails you when a product drops below three weeks of stock, so the daily stock check can stop.

Stop: the sales spreadsheet

You updated it by hand twice in your log week, and nothing in the log was decided from it. Shopify’s own dashboard covers the daily view. From month 1, the Monday summary replaces it.

The sales spreadsheet isn’t in the table: it’s cut outright (quick win 3). Jobs 1, 3, 4, 5, 10 and 12 need an assistant: about 14 hours a week of their time. An 80-hour month (about £500 to £650) leaves room to grow.

One job that brings in money

Wholesale enquiries: a reply within the hour

Wholesale stays in your Keep pile. But in your log week, 3 stockist enquiries waited 2 to 4 days for your first reply. From month 2, each one gets a reply within the hour with your price list and terms. An AI agent checks the shop’s website and drafts a follow-up. Your assistant chases on day 3 and day 7. You only take the calls worth taking.

It isn’t in the table because it frees little time. We bring it forward anyway, because one new stockist can be worth more than the hours.

5 · The top three, in detail

What happens, step by step

Job 1

Customer emails and messages

8h to 2h

Now

About 35 emails a day, answered between other jobs and often at night. Five questions make up about 60% of them.

You’ll know it works when

Your inbox only holds the emails that need you.

The plan

  1. Systemise: an SOP for the 12 most common questions, in your tone, with your refund limits.
  2. Automate: Fyxer drafts a reply to each email in your tone, inside Gmail. It never sends anything itself.
  3. Delegate: your assistant checks the order, edits the draft and sends it. Refunds over £50 and anything angry come to you.

Tools and cost

Fyxer Pro: $37 a month billed yearly, about £28. If order and returns questions keep growing, a help desk that reads your Shopify orders, such as Gorgias, is the next step: about $300 a month at your volume.

Setup

About two weeks, once your assistant starts.

Job 2

Evening and weekend checking

6h to 2h

Now

You check orders, ads and email most evenings and twice at weekends. In your log week, nothing you found needed you that night.

You’ll know it works when

You take a weekend off, check nothing, and miss nothing.

The plan

  1. Automate: a 7am email each weekday: what happened, what’s handled, what needs you. A fuller one on Mondays (this also covers job 8).
  2. Automate: instant alerts for three things only: the site is down, ad spend goes over your daily limit, an order is stuck for three days.
  3. Keep: you read the summary with your coffee. Most days it says nothing needs you.

Tools and cost

Make Core: from $9 a month billed yearly, about £7. Claude writes the summary inside Make, paid as you use it: a few pounds a month at most (my estimate).

Setup

About a week.

Job 3

Product listings and updates

4h to 1h

Now

Adding products, editing photos and fixing prices, in bits across the week.

You’ll know it works when

New products go live without you opening Shopify.

The plan

  1. Systemise: you list one product while recording your screen and talking it through. We turn it into the listing SOP: photos, title, description, price, stock and tags.
  2. Delegate: your assistant lists from the SOP and keeps prices and stock right.
  3. Keep: you approve new products in one 15-minute batch on Fridays.

Tools and cost

Your Mac’s built-in screen recorder (Cmd+Shift+5), so there’s no 5-minute cap. The rest is in your assistant’s hours.

Setup

One to two weeks.

Every SOP has four parts

A screen recording on its own isn’t a process. Each job gets all four, kept in Notion where your team can search it.

  1. A flowchartThe steps and decisions on one page, so you see the whole job at a glance.
  2. A short videoThe job being done, talked through, for anyone learning it.
  3. Step-by-step screenshotsOne per step, with the click marked, to follow while doing it.
  4. What done looks likeGood enough, written down, with an example.

On the membership we make these for you. Running it yourself: Notion shows flowcharts, your Mac records video, and Scribe’s free plan captures the steps in your browser.

A tool isn’t a system

Fyxer on its own just drafts emails. It becomes a system when the job around it is written down and one name is in charge. If an AI agent does the work, a person checks the agent.

Every job in your plan gets a card like this. When something breaks, the card says who fixes it. Together, the cards make one page: your map of who runs what (month 7, below).

Job 1 · Customer emails

Trigger

In charge

Check
The 7am summary: emails answered, any waiting over a day, anything sent to you.

6 · Letting go

The hard part isn’t the tools

Each job comes off your plate in stages. Expect to check the work at first. That’s built into the months below, so each job’s hours come back over two to four weeks.

  1. Week 1You check every oneEach reply or listing comes to you before it goes out.
  2. Weeks 2 and 3Spot checksYou check about one in five. Anything wrong gets fixed in the SOP.
  3. Week 4Exceptions onlyRefunds over £50, angry customers and anything new come to you.
  4. After thatJust the summaryYou read the 7am email. Most days nothing needs you.

Good enough, not your way

For each job we write down what done looks like, with an example. If the work meets it, it’s done, even if you’d have worded it differently.

Your boundaries, written down

When you’re reachable: weekdays, 9 to 5. What counts as urgent: the three alerts in job 2. Everything else waits for the summary. Your team gets the same note.

A note on the harder part. For most owners, letting go is less about tools and more about trust. It can feel like losing control, and the urge to check comes back when you’re tired or something goes wrong. That’s normal.

The steps above make the system safe to trust. If the pull to step back in stays strong, a coach can help with that side of it. That part is outside what we do, but it’s worth saying out loud.

7 · Month by month

From 52 hours to 30

With the membership, one job at a time: a quick win first, then the biggest. These are estimates, with the checking time above built in. Your monthly report shows the real hours.

8 · What it costs

Two ways to run this plan

Option ARun it yourself

Same order, at your own pace. You write the SOPs, hire and train the assistant, and set up the automations.

  • Assistant, from month 2about £500 to £650 a month
  • Your setup time (my estimate)40 to 60 hours

Option BMy team does it: Turnglass Membership

We do the setup, hire and train your assistant, write every SOP, keep your who-runs-what map and send you a report each month.

  • Month 1 (within 30 days of your plan)£1,000
  • Months 2 to 6£1,500 a month
  • From month 7: Protect£500 a month
  • Plus software and assistant, paid directlyabout £580 to £730 a month

What the plan is worth to Alex

Hours back × your hour + hire avoided + tools cut = value a month

  • 22.5 hours a week back by month 6, at £50 an hour (Alex’s figure)about £4,875 a month
  • Hire avoided: the part-time office manager Alex had budgeted for (his figure)£1,200 a month
  • Tools cut: two apps he’d stopped using£36 a month
  • Value a month, once the plan is runningabout £6,100

Against the membership at £1,500 a month, plus about £580 to £730 paid directly. Your plan does this sum with your own numbers, as an estimate.

Where to find your assistant

  • Upwork. Free to post. Upwork adds a fee of about 5% to 8% to each payment, and its terms say you pay through Upwork for the first two years.
  • PeoplePerHour. UK-based. Free to post, with a fee on each payment.
  • Virtual Staff Finder. A one-off fee (about $695 when checked) for a shortlist of candidates. You then pay your assistant directly.

Paying them

Through the platform if you hired there. If you pay directly, Wise costs about £3 to send £500 to the Philippines.

On the membership, finding and training your assistant counts as one job.

Before you hire: what to know

Most assistants at this price are in the Philippines. A few things catch UK owners out.

  • A year-end bonusEmployers there must pay staff a “13th month”: an extra month’s pay by 24 December. Contractors working for overseas clients aren’t legally owed it, but most expect a year-end bonus of about a month’s pay. Budget £500 to £650 for it.
  • HolidaysThere are about 20 national holidays and special days a year, clustered around Easter and Christmas. Agree up front which are paid days off and who covers.
  • Time zoneThey’re 7 to 8 hours ahead of the UK. Your morning is their afternoon, so agree the hours you overlap.
  • A written contractThe work, the rate, notice, confidentiality and who owns what they make. Calling someone a contractor isn’t enough under local law: how the work actually runs is what counts. To employ them properly instead, an employer-of-record service handles it for a monthly fee.
  • Your customers’ dataYour assistant will see names and addresses. Under UK data protection law, access from abroad counts as an international transfer, and the Philippines isn’t on the UK’s approved list. Use the ICO’s template agreement (the IDTA) with your contract, and share logins through Bitwarden, never by message.
  • Working well togetherPay on time, on fixed dates: twice a month is normal there. Ask about backup power and internet, because outages happen, more often in typhoon season. New assistants often won’t say something’s wrong unless asked, so ask, and thank them when they flag a problem.

Hiring from somewhere else? The questions are the same; the answers change. This is general information, not legal or tax advice.
